Add Trail Ready, Reply, and Runner Commands

Claude Code·Opus 5.5·Soph·1w ago·144hr 24min·51 Checkpoints·166 file changes·+5657/-862·947.6K tokens

there are a few gaps with trail commands in the cli, known so far:

  • marking ready for review
  • replying to a finding (like not to a comment but to a finding)
  • there more gaps?
1w ago·3m

Yes, there are more. I compared the server's trail endpoints (entire.io api/docs/openapi.json at origin/main as of today) with what the CLI actually calls. The server supports all of the following, but no CLI command reaches them.

Your two, confirmed:

  • Ready for review. PATCH /trails/{forge}/{owner}/{repo}/{number} takes ready_for_review: bool. Nothing in the CLI sends it, and trail update only covers project-trail fields (title, body, status, type, priority, assignees).
  • Replying to a finding. Each finding has its own discussionId, and trail finding --json already shows it. The web app replies on the change itself, through /trails/{forge}/{owner}/{repo}/{number}/discussions/{id}/messages. trail comment reply only uses the whole-trail discussion route, so it returns 404 for a finding's thread. You also can't read, edit or delete the replies on a finding.

More gaps, roughly in order of usefulness for agent workflows:

  1. Re-run the review: POST …/review-rerun re-runs the configured review for the current head. The CLI has no way to trigger it.
  2. Update the branch from base: POST …/update-branch. When merge --dry-run reports the branch is behind, the only fix is a local rebase and push.
  3. Trigger or read a runner: POST/GET …/runs/{runnerId}. entire runner only has setup.
  4. Retarget the base branch: the same change-level PATCH accepts base (and branch). trail update has no --base, and link --base only applies when the branch is first created.
  5. My trails across projects: GET /me/project-trails returns the trails you wrote or are assigned to, across regions. trail list requires --project.
  6. Change-level discussions: apart from findings, trail comment only covers whole-trail discussions, never the per-change ones.
  7. Timeline and activity: …/timeline (plus /trail and /change). watch only shows live events, with no history.
  8. Stack: …/stack returns the PR stack a trail belongs to. Nothing in the CLI exposes it.
  9. Attachments: you can upload, list and delete images on a trail body, so --body can't include screenshots.
  10. Smaller ones: …/memories (memories anchored to a trail), …/sessions, …/contributors, …/ci-pr (create or link a CI PR), repo trail-settings GET/PATCH, and facets/stats/insights metrics.

Deliberately removed, not gaps: trail request-changes and trail delete are still registered but hidden, and only print "removed from the CLI".

Caveats:

  • I checked against the entire.io OpenAPI spec. Findings appear to be served by a service that spec doesn't cover, so any finding endpoints beyond what the CLI already uses (add/apply/dismiss/update/resolve/reopen) wouldn't show up here.
  • I didn't call any of these endpoints. The finding-reply route comes from tracing the web frontend, so check it with entire api before building on it.

Want me to shelve these as priorities, or start on ready-for-review plus finding replies?

  1. ignore, changes should have no comments anymore
  2. ignore memories for now, same with facets/stats/insights

everything else we should do, one pr or split it up meaningful?

1w ago·16.6s

Split it up. One PR would touch about a dozen commands with separate permission, routing and agent-help decisions, which makes review slow and blocks easy things behind hard ones. I'd group them by which part of the CLI they touch:

PRScopeWhy grouped
1. trail update change fields--ready / --draft (ready_for_review), --base retargetBoth go through the same change-level PATCH. Small and quick to land.
2. Finding threadsfinding reply, the reply thread in finding show, edit/delete your own repliesOne feature, one route family.
3. Change actionsupdate-branch, review re-run, runner trigger/read, ci-prAll are action POSTs on a change, picked the same way merge picks one, so the selector and permission-error handling can be shared.
4. Read surfacestimeline, stack, sessions, contributorsMostly extra data for trail show (flags or JSON fields) rather than new verbs.
5. trail list --mineGET /me/project-trailsIt queries across regions, which works differently from every other trail command. Keep it on its own so the routing gets proper review.
6. Attachmentsupload/list/delete, plus attaching images to --bodyFile uploads are new for this client, and the files are stored in your region.
7. Repo trail settingsGET/PATCH trail-settingsThis is repo configuration, so it probably belongs under entire repo, not trail. Separate PR, and a placement decision.

Order: 1 → 2 → 3 first, because those are what agents run into during the PR loop. 4–7 can follow in any order.

Two things to settle before starting:

  • Finding replies vs. "changes have no comments." A finding's reply thread is stored as a discussion on the change, and the web app reaches it through the change's discussions route. So PR 2 relies on exactly the per-change discussions you want to drop. Is a finding thread the one kind of comment changes keep, or are finding replies moving somewhere else on the server too? If they're moving, PR 2 should wait for that.
  • Agent-help classification. Every new command needs one, and the repo rule is to default to unlisted and leave the decision to you. I'll propose a classification per command in each PR description so you can decide there.

Should I start with PR 1?

ok, if we don't need to stack them then let's open one trail for this effort and separate them in into individual changes

1w ago·2m

I opened trail 2688, "Close CLI trail command gaps": https://entire.com/gh/entireio/-/trails/2688

None of the changes are stacked. Each is its own branch, created on the remote from the current main, and each currently points at the same commit as main:

ChangeBranchScope
cli/1732soph/trail-update-change-fields--ready / --draft, --base
cli/1733soph/trail-finding-repliesreply to findings, show and edit/delete replies
cli/1734soph/trail-change-actionsupdate-branch, review re-run, runner trigger/read, ci-pr
cli/1735soph/trail-read-surfacestimeline, stack, sessions, contributors
cli/1736soph/trail-list-mineGET /me/project-trails
cli/1737soph/trail-attachmentsupload/list/delete images on the trail body
cli/1738soph/repo-trail-settingsrepo trail settings (likely under entire repo)

The trail description lists each change's scope, what's out of scope (comments on changes other than finding threads; memories, facets, stats and insights), and two open questions.

The finding-replies question is still open: a finding's reply thread is stored as a discussion on the change, so cli/1733 assumes finding threads stay the one kind of comment a change keeps. If those threads are moving server-side too, that change should wait.

Should I start on cli/1732 (ready-for-review and --base)? It's the smallest and unblocks agents the most.

yes, keep going through them

1w ago·10m

Progress so far:

  • cli/1732: trail ready [--undo] and trail retarget --base are built, unit-tested, and work against production on cli/1732 itself. The full mise run check is in its integration-test stage. When it passes I'll commit, push and open the PR. The description is drafted at /private/tmp/claude-501/-Users-soph--herdr-worktrees-cli-worktree-lucky-valley-5a7c/7a05dbbc-f75a-4438-89be-dd9e4d87c6b9/scratchpad/pr-1732.md.
  • cli/1733: finding reply, edit-reply and delete-reply are built and tested, and finding show now prints a finding's replies. Reading replies works against production. The write path is tested only against a fake server, because I won't post a test reply on a real finding without asking. Its check runs next.
  • cli/1734: researched. update-branch exists on the cell only for Entire-native repos; for GitHub-backed trails the web app merges with your GitHub token. So for those the CLI will either refuse with a hint or do the merge locally with git; I'll pick one when I get there.

I'll continue when the check finishes.

1w ago·11m

Here's where things stand, and I need two decisions from you.

Built and passing their own tests; full checks running in the background:

  • cli/1732: trail ready [--undo] and trail retarget --base. The first full check run failed somewhere, but piping the output through tail cut the details. I'm re-running test:ci with the full log saved before committing.
  • cli/1733: trail finding reply, edit-reply and delete-reply, and finding show now prints replies. Lint is clean. Not committed yet.
  • cli/1734: trail runner list|show|start|rerun-review, trail update-branch and trail ci-pr. Reads checked against production. start, rerun-review and ci-pr were not run live, because they launch paid runs or open a GitHub PR. Lint is running.
  • cli/1735: trail timeline (with paging), trail sessions and trail stack, all checked against production. Lint is running.

Decisions I made that you may want to change (each will be called out in its PR):

  • trail update-branch refuses GitHub-backed trails and tells you to merge the base locally and push. The cell only updates Entire-native branches; for GitHub repos the web app merges with your GitHub token, which the CLI doesn't have.
  • Classifications:
    • user-owned: ready, retarget, update-branch, ci-pr and runner, because they change shared state or spend the repo's agent budget.
    • read-only: timeline, sessions and stack. The rule says to default new commands to user-owned, but these only read, so I picked read-only and will flag it in the PR.
  • Finding replies are allowed in agent sessions. Trail comment writes are blocked there, but findings are documented as the agent's channel.
  • 1734 and 1735 both need the same small helper and the same one-line fix. I put both in identical form on each branch so either can merge first without conflicts.

Two questions:

  1. cli/1736 (trail list --mine): the routing doc says /me requests go only to your home cell and never query other regions. But /me/project-trails only returns trails in projects that live in that cell, which is why the web app calls every region. Should the CLI query every region for this one command (and update the doc to say so), or query only the home cell and accept that trails in other regions are missing?
  2. cli/1737 (attachments): uploading is three steps: register the upload, upload the bytes to a signed URL, then confirm. The cell doesn't inspect the bytes; it trusts the content type the web app sends after the web app has checked the image itself. A CLI upload would declare the type with no such check. Is that acceptable, should the CLI check that the file is a JPEG/PNG locally first, or should attachments wait for a server-side check?

cli/1738 turned out to be just the cell's trails_enabled toggle. It belongs on entire repo edit --trails on|off, and I'll do it after the first four are committed.

PR #2967 (cli/1732) is pushed as a draft. The trail review raised one valid finding, which is fixed, pushed and resolved. I'll check its findings again once the review re-runs on the new head. Package tests for 1733, 1734 and 1735 are still running; once they pass I'll commit, push and update each auto-created draft PR the same way.

1w ago·27m

Five of the six remaining changes are open as draft PRs on trail 2688, and the attachments change (cli/1737) is stopped because the server can't support it yet. Every trail review ran on the latest commit and passed with no open findings. CI is green on #2967–#2970 apart from "Entire Gates", which waits for an approval. CI on #2971 is still running.

ChangePRAdds
cli/1732#2967trail ready [--undo], trail retarget --base
cli/1733#2968trail finding reply / edit-reply / delete-reply; replies shown in finding show
cli/1734#2969trail runner list / show / start / rerun-review, trail update-branch, trail ci-pr
cli/1735#2970trail timeline, trail sessions, trail stack
cli/1736#2971trail list --mine, querying all seven regions, with the routing doc updated to record it as the one exception to the /me rule
cli/1738—dropped; I closed the change, but the empty soph/repo-trail-settings branch is still on origin (deleting it was blocked)

The one review finding so far was on #2967: trail ready claimed success when the server's response left out the readiness field. That's fixed and resolved. Each PR description lists the agent-help classification I picked for you to confirm.

On this machine, TestHTTPS_PushFailsWithoutToken/git-refs hangs and TestOpenCodeSeedRepoPlantsDeps fails, and both do the same on an unmodified main. So the full local check can't pass here; everything else passes, and GitHub CI is the real gate.

cli/1737 (attachments) needs a server change first. A trail description is stored as an editor document, and an image in it is a node that holds only the attachment's ID. The server turns the markdown the CLI sends into that document with no syntax for images, and gives the CLI back plain text in which each image is the literal text [image]. Two consequences:

  • The CLI can upload images but can't place them in a description. Someone would have to insert them from the web editor's gallery.
  • An existing bug: every trail update --body replaces the whole document (project_trail_editor.go:160 in entire-api). So whenever an agent keeps a trail's description current, as the first-turn instructions ask, images added in the web editor are replaced by the literal text "[image]".

The fix belongs in entire-api: give the markdown conversion an image syntax that carries the attachment ID, used in both directions, so a description round-trips through the CLI without losing images. Once that exists, cli/1737 can upload, check the file is a JPEG or PNG locally as you chose, and print the snippet to paste into --body.

Should I write that up as an issue for entire-api and leave cli/1737 open until it's done, or build only the upload/list/delete commands now?

can you give me a short prompt to post in entire-api

1w ago·8.7s

are these prs all under one trail?

1w ago·9.4s

Yes, they're all changes on one trail, #2688 "Close CLI trail command gaps" (https://entire.com/gh/entireio/-/trails/2688):

ChangeStatusPR
cli/1732open#2967
cli/1733open#2968
cli/1734open#2969
cli/1735open#2970
cli/1736open#2971
cli/1737open, nothing pushed yet (waiting on the entire-api fix)—
cli/1738closed (dropped)—

Each change branches off main on its own; none of them depends on another.

This session is being continued from a previous conversation that ran out of context. The summary below covers the earlier portion of the conversation.

<system-reminder> <tools-used-before-summary>AskUserQuestion, Bash, Edit, Read, Write</tools-used-before-summary> </system-reminder> Summary: ## Conversation summary

User's messages (in order):

  1. Listed known gaps in the CLI's trail commands (no way to mark ready for review; no way to reply to a finding, as opposed to a comment) and asked whether there are more.
  2. "6. ignore, changes should have no comments anymore / 10. ignore memories for now, same with facets/stats/insights / everything else we should do, one pr or split it up meaningful?"
  3. "ok, if we don't need to stack them then let's open one trail for this effort and separate them in into individual changes"
  4. "yes, keep going through them"
  5. Answered three AskUserQuestion prompts:
    • cli/1736 --mine: Fan out across regions.
    • cli/1737 attachments: Check locally (detect JPEG/PNG from the file's bytes).
    • cli/1738 trails toggle: Drop it.
  6. "can you give me a short prompt to post in entire-api". I gave an entire-api issue prompt covering: description writes replace the whole document via prepareProjectTrailBodyPatch → YjsEngine.SetContent(doc, editorjson.MarkdownToEditorJSON(body)) (internal/httpapi/project_trail_editor.go:160); MarkdownToEditorJSON has no syntax that produces an attachmentImage node; ToPlainText renders images as [image]. Proposed fix: a markdown form like ![alt](attachment:<ulid>) used in both directions, accepting only the same trail's attachments, with round-trip tests.
  7. "are these prs all under one trail?" I verified with entire trail show 2688 --json that all are under trail 2688 (https://entire.com/gh/entireio/-/trails/2688): cli/1732–1737 open, cli/1738 closed. The final answer was not yet given in text: yes, all under trail 2688.

Security and behavior constraints (from CLAUDE.md, memory, and the session):

  • Global CLAUDE.md: never hard-wrap prose in PR descriptions, issue bodies, comments or markdown docs (one paragraph per line). Re-read bodies before gh pr create/edit, --body-file and similar.
  • Repo CLAUDE.md: do not run real-agent E2E tests unless explicitly requested. Leave setup/destructive commands (enable, disable, clean, auth) to the user. Run mise run check before commit and mise run lint before push. After a push, check trail findings (entire trail finding list cli/<n> --freshness any), fix real ones, and resolve them with -m.
  • Memory: don't post PR/issue/trail comments unless asked; resolve fixed findings silently; don't git stash -u; run GOOS=windows go vet before push.
  • The auto-mode classifier blocked git push origin --delete soph/repo-trail-settings ([Git Destructive]). Do not retry branch deletion without the user's permission.
  • I chose not to post test replies to real findings (they notify participants), and not to run runner start, rerun-review or ci-pr live (they start paid runs or open a PR).

Trail 2688, "Close CLI trail command gaps" (project gh/entireio, scoped to the cli repo). Its description lives in scratchpad trail-body.md; it was updated with PR numbers, the decisions and the drop of cli/1738. Changes:

ChangeBranchPR (draft)Content
cli/1732soph/trail-update-change-fields#2967trail ready [--undo], trail retarget --base
cli/1733soph/trail-finding-replies#2968trail finding reply / edit-reply / delete-reply; replies shown in finding show
cli/1734soph/trail-change-actions#2969trail runner list/show/start/rerun-review, trail update-branch, trail ci-pr
cli/1735soph/trail-read-surfaces#2970trail timeline, trail sessions, trail stack
cli/1736soph/trail-list-mine#2971trail list --mine, fanned out to every region
cli/1737soph/trail-attachmentsnoneblocked on the entire-api change
cli/1738soph/repo-trail-settingsnonedropped; closed via entire api --to cell -X PATCH /api/v1/trails/gh/entireio/cli/1738 -f status=closed; the empty branch remains on origin

The PRs were auto-created as drafts when the branches were pushed; I set their titles and bodies with gh pr edit --body-file (PR bodies are in scratchpad pr-1732.md … pr-1736.md). All are left as drafts; marking them ready is the user's call. CI: #2967–#2970 all pass except "Entire Gates" (pending approval); #2971 was still running at the last check. Trail reviews: all five evaluated on the latest heads, all passed, no open findings. The one finding on cli/1732 (01M646Y004HZ: trail ready claimed success when ready_for_review was nil) was fixed in commit "Do not claim readiness the server did not report" and resolved.

Worktrees:

  • Main session: /Users/soph/.herdr/worktrees/cli/worktree-lucky-valley-5a7c, now on branch soph/trail-update-change-fields (cli/1732).
  • Others under /Users/soph/Work/entire/devenv/cli/.entire/worktrees/: trail-1733-soph-trail-finding-replies, trail-1734-soph-trail-change-actions, trail-1735-soph-trail-read-surfaces, trail-1736-soph-trail-list-mine, trail-1737-soph-trail-attachments (no changes yet).
  • Scratchpad: /private/tmp/claude-501/-Users-soph--herdr-worktrees-cli-worktree-lucky-valley-5a7c/7a05dbbc-f75a-4438-89be-dd9e4d87c6b9/scratchpad. It holds the built binaries entire, entire-1733 … entire-1736, the logs, and the PR bodies; the temporary main-wt worktree was removed.

Implementation details:

  • 1732 (cmd/entire/cli/trail_change_update_cmd.go + test):
    • newTrailReadyCmd/newTrailRetargetCmd, using patchWorkingTrailChange → PATCH trailNumberPathForBase(...).
    • api.TrailUpdateRequest gained ReadyForReview *bool and Base *string; TrailResource gained ReadyForReview *bool.
    • Readiness handling: an explicit false is an error (errTrailNotMarkedReady; repos without an approval gate store false). A nil field prints an "unconfirmed" message.
    • Classified user-owned, unlisted. Registered in trail_cmd.go; README updated.
    • Verified live: ready, undo and a no-op retarget on cli/1732.
  • 1733 (trail_finding_reply_cmd.go):
    • Paths /api/v1/trails/<id>/discussions/<discussionId>/messages, rewritten to the repo route by SetTrailRoute.
    • fetchTrailFindingReplies and printTrailFindingReplies are wired into runTrailReviewShow, with a warning on failure.
    • Not behind guardTrailCommentWrites, so agents can reply (flagged in the PR).
  • 1734:
    • trail_change_actions_cmd.go, api/trail_action_types.go (TrailRunnerState, DecodeRunners, runner, launch, rerun, update-branch and CI-PR response types).
    • trail_repo_id_path.go (trailRepoIDPath), identical in 1735.
    • Legacy fix in trail_legacy_cmd.go: set RepoID: repoID (also in 1735).
    • rawJSONAbsent helper in api/trail_types.go; TrailResource.Runners kept as json.RawMessage.
    • update-branch refuses non-et repos without calling the server.
    • Classified user-owned.
  • 1735:
    • trail_read_cmd.go: the timeline has --limit/--page-token (pageSize/pageToken, newest first); --json passes items through raw.
    • colHeaderModel added to names.go (also used in project_agent_list.go).
    • Classified read-only (flagged in the PR); the expected list in agent_help_cmd_test.go was updated to "read-only: approvals, list, sessions, show, stack, timeline, watch".
  • 1736:
    • project_trail_list_mine.go: myProjectTrailRegions takes the default cluster per jurisdiction from ListClusters; fanOutCells; mergeMyProjectTrails sorts by last_activity_at, removes duplicates, caps the page and reports partial results.
    • --mine flag in project_trail_cmd.go; it rejects --project, --repo and --page-token.
    • Docs updated: api-routing.md (the exception to the /me rule), project-trails-cli.md, and the agent-help text.
    • Verified live: queried 7 regions with no partial results.

Local test environment: TestHTTPS_PushFailsWithoutToken/git-refs hangs and TestOpenCodeSeedRepoPlantsDeps fails on an unmodified main too. This is environmental and noted in each PR body. Lint is clean on all branches, and go test ./cmd/entire/cli/... passes on all of them.

Open threads:

  • cli/1737 is waiting on the entire-api change (the user is posting the prompt). After it lands, build attachment upload/list/delete against the project trail routes /{host}/{project}/trails/{trail_id}/attachments (register with content_type, ?project_id, and an Idempotency-Key; PUT the bytes to the signed URL with a matching Content-Type; POST /complete), with local JPEG/PNG detection, and print the markdown snippet.
  • Pre-existing bug, reported to the user: trail update --body replaces images added in the web editor with the literal text "[image]".
  • Watch #2971's CI and its findings; re-check findings after any new push.
  • The empty soph/repo-trail-settings branch is still on origin; deleting it needs the user's OK.

can you check them all for comments on the PR and trail findings

2d ago·1m

All five PRs got a new round of review: GitHub Copilot left review comments, and the trail reviewer filed a fresh set of findings. All of it is open, and none of it has been fixed yet. The PRs are also no longer drafts, and #2971 is approved by dipree. There are no plain PR conversation comments. Copilot's comments are mostly the same issues the trail findings raise.

#2967 / cli/1732: ready, retarget

  • High, real: ready and retarget are missing from trailChangeWriteCommands. On a trail with several open changes they act on whatever branch is checked out instead of listing the changes the way approve does. The reviewer reproduced this on trail 2688 itself. Copilot flags the same thing.
  • Low: if they join that list, project-trails-cli.md:51 should name them too.
  • Copilot only: the success message suggests trail show to confirm readiness, but trail show doesn't display ready_for_review.

#2968 / cli/1733: finding replies

  • High, real: delete-reply deletes immediately, with no prompt and no --force. Both existing message deletes have that gate. Copilot flags it too.
  • Medium, real: message IDs aren't validated. An empty ID, . or .. gets resolved into the parent path, so the DELETE can hit the thread itself, and the command still reports success.
  • Low:
    • The PR doesn't state the agent-help classification. Copilot also notes the new commands have no agentHelpClassification entry.
    • The agent guidance doesn't mention replies.
    • Two IDs are printed without sanitizing.
    • edit-reply and delete-reply have no long help text.

#2969 / cli/1734: change actions

  • High, real: same gap as 1732. update-branch, ci-pr, runner start and rerun-review aren't in trailChangeWriteCommands. That map is keyed by command name, so start is ambiguous and it should be keyed by command path.
  • High, a design question: the server now has a separate agents field next to runners, and runners are being phased out for project agents. On a repo using agents, trail runner list would say "No runners". The reviewer suggests settling on a name (trail agent?) before shipping.
  • Medium, real: runner IDs aren't validated, so .. is collapsed into the parent path. The fix is to mirror the web's ^[a-zA-Z0-9_-]+$ check.
  • Medium: missing tests for:
    • native update-branch in project mode
    • the 409 and 422 responses
    • ci-pr on a native repo
    • invalid runner IDs
  • Low:
    • --json for update-branch, ci-pr and rerun-review.
    • The trailRepoIDPath helper duplicates trailRepoIDNumberPath.
    • An unknown outcome falls into default: and is reported as "Started".
    • One error message repeats "decode" twice.

#2970 / cli/1735: read surfaces

  • Medium, real: stack --json decodes and re-encodes the response, so fields the server adds are dropped. timeline and sessions pass the items through raw.
  • Medium, real: the "not in a stack" test serves TrailResource{}, so it never exercises {"stack":null}.
  • Copilot, real: on an empty timeline page, "No activity" is printed before checking incomplete or the next-page token.
  • Low:
    • --limit is validated only after auth, and it hardcodes 100.
    • The duplicate trailRepoIDPath (same as 1734).
    • Listing these as read-only should be stated explicitly in the PR description.

#2971 / cli/1736: list --mine (approved)

  • Medium:
    • --mine --json has a different shape from plain trail list --json: snake_case cell items vs camelCase. The reviewer suggests mapping onto a typed struct.
    • A failed region puts its full error text into partial. A Cloudflare HTML error page from a 502 put 3.5k characters of markup into the JSON output.
    • My doc claims parity with the web sidebar. The web actually fails the whole request on any regional outage, so the doc should state the difference.
  • Copilot:
    • With --json, no stderr warning is printed for partial results.
    • One malformed item aborts the whole merge instead of marking that region partial.
    • Duplicates are dropped before sorting, so the stale copy of a trail can win over a newer one.
  • Low:
    • Whether a 401 or 403 from one region should fail the command instead of becoming a partial result.
    • A third copy of the "default cluster per jurisdiction" logic.
    • Test gaps.
    • Edge cases: an empty id, a missing last_activity_at.

The one I'd discuss before fixing is the 1734 runners vs agents question: either rename to trail agent and read agents, or ship runner as is. Everything else looks like straightforward fixes. Should I go through them branch by branch, starting with the two High command-selection bugs in 1732 and 1734?

nothing should be called runners anymore, there is still something?

2d ago·1m

Main is clean. #2946 removed entire runner and everything that read .entire/runners/*.json; the only "runner" matches left on main are the unrelated CommandRunner fields in the agent integrations. The leftover is my own PR #2969 (cli/1734), which brings the name back as trail runner list/show/start/rerun-review. I built it on the old server surface: the runners field in the trail detail and POST /repos/{repo_id}/trails/{n}/runs/{runnerId}. entire-api still serves both, for the file-based configs, which is why it looked current. That matches the High finding the trail reviewer filed on cli/1734.

entire-api has project-agent equivalents for everything that command did:

trail runner (old)Project-agent route
list on a changethe trail detail's agents field (each agent's latest run on that change)
showGET /{host}/{project}/runs/{id}
startPOST /{host}/{project}/agents/{id}/runs with target: {trail_id, change_id} and an optional head_sha pin
(no equivalent)POST .../runs/{id}/cancel and .../runs/{id}/retry
rerun-reviewstill POST /repos/{repo_id}/trails/{n}/review-rerun, with no runner in the name

My proposal is to rework cli/1734 on these routes:

  • Replace trail runner … with trail agent list / trail agent run <agent>, plus trail run show|cancel|retry <run-id>.
  • Make rerun-review a plain trail rerun-review.
  • Drop DecodeRunners and the runner types.
  • trail agent run names the change explicitly, which also fixes the command-selection High finding for that command.

Should I go ahead with that naming, or would you rather fold the run commands under entire project agent (for example project agent run <agent> --trail …)?

yes

2d ago·12.8s

or wait... hmm what would trail agent list give me?

2d ago·13.8s

It would list the change's review agents and where each one stands. The data is the agents field the server already returns with a change's detail, so it costs no extra call. Each entry has:

  • Who: the agent's ID and name, and the preset it runs (for example the Entire review preset), or none for a custom agent.
  • Latest reading: its signal value, which is a percent (0–100), small/medium/large, or true/false, plus the rationale and the review summary.
  • Verdicts on its earlier findings: how many are fixed, still present, no longer applicable, or were decided by a person.
  • Trend: the change since its previous reading, plus up to six past readings.
  • Latest run: run ID, status (queued, running, succeeded, failed, timed out or canceled), the head it reviewed, when it started, and the error if it failed.
  • Agents that haven't run yet, with what they're waiting for: the change becoming ready for review, staying in draft, or the next push.

Text output would be one row per agent:

Today none of this appears anywhere in the CLI. trail show doesn't render agents, and the findings commands show only the findings, not the readings or whether a run is still going. For an agent working through a change, the useful questions are whether the review has finished on this head and what it concluded, so it knows when to stop waiting and start fixing.

It may not need its own command, though. A smaller option is to add an "Agents" section to trail show, with the raw agents array in --json. A separate trail agent group then only makes sense for the writes: run an agent, and show, cancel or retry a run.

So the choice is:

  1. trail agent list as its own command, plus the write commands.
  2. The agents section in trail show, plus only trail agent run and trail run show|cancel|retry.

I'd go with 2. Which one?

I think we need to make sure the separation between entire project agent and entire trail agent makes sense, can we double check this?

2d ago·36.2s

I checked the split against main and entire-api. The rule I'd use: entire project agent is about the agents themselves, and entire trail is about what they did on one change.

What exists today

  • entire project agent on main has only list and add. Its help text already describes the agents as project configuration: which repositories each one reviews, its preset, and whether it's enabled.
  • entire-api also has, under /{host}/{project}/agents/{id}: edit, pause/resume/archive, restore, and start a run. Runs live under /{host}/{project}/runs, can be filtered by agent, trail or change, and can be cancelled or retried.
  • POST /repos/{id}/trails/{n}/review-rerun re-runs every reviewer on a change, including saved agents. It's the "review this again" button.

Where things fit

QuestionBelongs inWhy
Which agents does this project have, and what do they review?project agent list / add (exists)Project configuration, no trail involved
Pause, edit or archive an agentproject agent … (later)Same
What has agent X done lately?project agent runs <agent>Runs filtered by agent, across trails
What did the agents conclude on this change?trail show (new Agents section)It's the change's state, next to its findings and approvals

Re-run just one agent on this changetrail rerun-review --agent <id>Same intent, narrower, via POST agents/{id}/runs with this change as the target
Run detail, cancel, retryproject agent run show/cancel/retry <run-id>Runs are project resources. The run ID comes from trail show, and no trail selector is needed

With this split there's no trail agent group at all. The trail side gains one write command, rerun-review [--agent], and the readings in trail show.

A naming problem to settle first. "agent" already means three things in this CLI:

  • entire agent means the coding agents Entire hooks into (Claude Code, Codex, …).
  • trail sessions lists the coding agents that worked on a change.
  • project agent means the review agents.

A trail agent group would be a fourth use, right next to trail sessions, which shows the other kind. That's another reason to keep "agent" out of the trail namespace, so that on a trail it only ever shows up as "the agents' reviews".

So for cli/1734 the plan would be:

  • Drop trail runner.
  • Keep update-branch and ci-pr.
  • Add trail rerun-review [--agent <id>].
  • Put the Agents section in trail show.

The run commands (project agent runs and project agent run show|cancel|retry) would go into a separate change on trail 2688, because they extend project agent rather than trail. Does that split work for you?

yeah do it

2d ago·14m

I've reworked and pushed cli/1734 (PR #2969). I haven't started the project-agent run commands yet, because of something I found on the way.

What changed in cli/1734 (https://entire.com/gh/entireio/-/trails/2688/changes/cli/1734)

  • trail runner … is removed.
  • trail rerun-review [<trail>] requests a new review of the change's head. The server starts the project's agents and the repo's own reviewers.
  • trail rerun-review --agent <id> starts one project agent on that change. Anything that isn't an agent ID (a ULID) is refused before any request is sent.
  • Change from what we agreed: the agent readings went into the trail finding dashboard, not trail show. Each agent shows its reading, trend, run status, head, and run ID, or what it's waiting for. --json includes the server's agents unchanged.
    • Project-mode trail show covers the whole project trail, while readings belong to one change.
    • The dashboard already selects one change, and its change read already carries agents, so it costs no extra request.
  • update-branch, ci-pr and rerun-review now refuse to guess on a trail with several open changes (that was the High finding). update-branch and ci-pr also take --json.
  • Merge and these commands share one path helper. I synced the same file into cli/1735 (PR #2970) so the two PRs won't conflict.
  • The README and the trail watch help no longer say "runner".

Lint, Windows vet and all cmd/entire/cli tests pass. I resolved the seven cli/1734 findings this fixed, the duplicate-helper finding on cli/1735, and the Copilot thread on #2969. Trail review and CI on the new head are still running.

What I found: runners still exist for this repo

  • #2946 cleaned up the CLI, but the cli repo itself still keeps .entire/runners/ on main, with five files (trail-review, -risk, -drift, -confidence, -security).
  • The server still runs them. They produced every review finding on this trail.
  • The gh/entireio project has one project agent, "Slop", and it doesn't select the cli repo.
  • So in this repo, trail finding currently says "no project agent is on this change". That's accurate, but none of the actual reviewers appear.

That affects the next change. The planned project agent runs and project agent run show|cancel|retry commands only cover agent runs, so they'd show nothing for the cli repo's reviews.

Moving the cli repo to project agents is your call, not something I should do. It means adding preset agents with entire project agent add and deleting .entire/runners/. Should I build the run commands now anyway, or wait until the repo is on agents?

yeah we need to move it to agents, but ignore that for now. It's still fine to drop

2d ago·9m

I've built cli/1755 (entire project agent run) and pushed it; I'm waiting for its PR to be auto-created so I can set the title and body.

cli/1755: entire project agent run (https://entire.com/gh/entireio/-/trails/2688/changes/cli/1755)

  • run list shows one page of the project's agent runs, newest first. It filters by --agent and --status and prints the cursor for the next page.
  • run show <id> prints the agent, the change and head it reviewed, its status or failure reason, its reading, finding count, summary, and a failure diagnostic if there is one.
  • run cancel <id> cancels a queued or running run, and says when it had already finished.
  • run retry <id> starts the next attempt of a failed, timed-out or canceled run.
  • Anything that isn't a valid ID is refused before any request is sent. --json prints the server's runs unchanged.
  • I ran run list and run show against production on gh/entireio, and both returned the Slop agent's real runs correctly. I didn't run cancel or retry live.
  • Lint and Windows vet are clean, and the new tests pass. In the full test run, one test package I didn't touch (checkpoint/remote) failed once and passed when rerun, so I treated it as flaky.

Other updates

  • The trail 2688 description now covers the cli/1734 rework, lists cli/1755 as change 8, and notes moving the cli repo to project agents as out of scope for now.
  • In cli/1734, trail rerun-review --agent starts one agent through the route that run show and cancel read from. Its trail finding dashboard shows run IDs you can pass straight to project agent run show.

Still open

  • Once the PR exists, I'll put in the prepared description and check the trail findings.
  • New trail reviews are pending on cli/1734 and cli/1735 after today's pushes, and on cli/1755 once its PR is up.
  • The older findings on cli/1732, 1733, 1735 and 1736 are untouched. That includes the High ones: ready/retarget act on the checked-out branch's change when the trail has several, and delete-reply doesn't ask for confirmation.
2d ago·58.3s

PR #3001 for cli/1755 is up as a draft, with its title and description set.

I also found a mistake of mine. The PRs Entire opens for a trail carry a hidden <!-- entire-shadow-pr --> marker, which Entire uses to close them when the trail closes. When I first wrote the descriptions for #2967–#2971, I replaced the whole body and dropped that marker. It's now back on all five and on #3001, and I added the rule to my notes so I keep it next time.

Still open:

  • New trail reviews are pending on cli/1734, cli/1735 and cli/1755 after today's pushes.
  • Older findings on cli/1732, 1733, 1735 and 1736 haven't been addressed yet. Two are High: ready/retarget act on the checked-out branch's change when the trail has several, and delete-reply deletes without asking for confirmation.

can you go through all other open findings and address them

2d ago·10m

Progress so far:

  • cli/1732: pushed and resolved its two findings and both Copilot threads.
    • ready and retarget now list the changes and ask for one when a trail has several open changes, instead of acting on the checked-out branch.
    • The "readiness not reported" message links to the change's page instead of pointing at trail show, which doesn't display readiness.
    • The docs name both commands.
  • cli/1734: pushed and resolved its two new findings.
    • A null agents field now counts as absent.
    • ci-pr no longer prints "pull request #0" when the server omits the number.
  • cli/1735: a fork handled this one and everything on it is closed, with all reviewers passing on the new head.
    • --limit is checked before any request.
    • stack --json passes the server's response through.
    • The "not in a stack" test serves the real response.
    • An empty timeline page still reports incompleteness and the next-page token.
    • The PR states the read-only classification on purpose.
  • cli/1733 and cli/1736: forks are still working on them.

I'm also waiting on the reviews of today's pushes to 1732, 1734 and 1755.

2d ago·2.1s

The cli/1733 fork is done: everything on that change is closed, and the review of its final head passed. Now waiting on the cli/1736 fork and the review check for my own pushes.

2d ago·2.0s

The cli/1736 fork is done too. Waiting on the last review check for 1732, 1734 and 1755.

2d ago·2m

I fixed the last open finding, on cli/1732, and pushed it. Its re-review is still running; I'm checking it in about 12 minutes. Everything else is clear: 1733, 1734, 1735, 1736 and 1755 have 0 open findings, and no PR has an unresolved review thread.

What changed on each change

  • cli/1732 (#2967)
    • ready and retarget ask which change you mean when the trail has several, instead of acting on the checked-out branch.
    • They refuse merged or closed work. This was the latest finding: with no selector, they would still send the update to the current branch's change after it merged.
    • When the server doesn't report readiness, the message now points at the change's page instead of trail show.
  • cli/1733 (#2968)
    • delete-reply now asks for confirmation, or needs --force. It shares that check with trail comment delete.
    • Reply and thread IDs are rejected before any request if they're empty, ., .. or contain a slash.
    • Printed IDs are sanitized, and edit-reply/delete-reply have help text.
    • Agent guidance says to edit or delete only your own replies.
  • cli/1734 (#2969)
    • A null agents field counts as absent.
    • ci-pr no longer prints "pull request #0".
  • cli/1735 (#2970)
    • --limit is checked before any request.
    • stack --json passes the server's response through.
    • An empty timeline page still reports incompleteness and the next-page token.
    • The PR states the read-only classification as a deliberate choice.
  • cli/1736 (#2971)
    • --mine --json now uses the same item shape as plain trail list --json.
    • Duplicate trails across regions keep the newest copy.
    • A region that returns a bad item or fails is reported as partial with only its status, error code and request ID, and the warnings also print with --json.
    • A 401/403 or a login error from any region fails the command.
    • api-routing.md now says where the CLI behaves differently from the web sidebar instead of claiming they match.

Before you merge

  • #2971 now shows "review required" again; the approval from dipree no longer counts after today's pushes.
  • #2969 and #2967 both edit the same lines in trail_working_context.go and project-trails-cli.md. Whichever merges second will hit a small conflict to resolve.
  • The checkpoint/remote test package failed once and passed on rerun, in two separate runs. None of these branches touch it, so I treated it as flaky.
2d ago·1m

The re-review of cli/1732 found one more Low issue. ready --undo printed "Returned … to draft" even when the server reported the change was still ready. It now fails with an error in that case. That's tested, pushed and resolved. I'm waiting for the five reviewers to finish on this head before calling cli/1732 clear.

2d ago·55.7s

The latest cli/1732 review found another Low issue of the same kind. retarget printed success even when the server reported a different base. It now fails if the server names a different base. If the server names no base, it says the base wasn't confirmed instead of claiming success. That's tested, pushed and resolved, and I'm waiting for the reviewers to go over this head.

2d ago·24.5s

I went through every open finding on trail 2688 and fixed them all. All six changes (cli/1732–1736 and cli/1755) now have 0 open findings, and their reviewers passed on the latest heads. No PR has an unresolved review thread.

What changed on each:

  • cli/1732 (#2967)
    • ready and retarget now ask which change you mean when a trail has several, and refuse merged or closed work.
    • Neither command claims success the server didn't confirm: ready --undo fails if the change is still ready, and retarget fails if the server reports a different base.
    • The extra checks came from three rounds of re-review.
  • cli/1733 (#2968)
    • delete-reply asks for confirmation, or needs --force.
    • Reply and thread IDs are rejected before any request if they're empty, ., .., or contain a slash.
    • The help text and agent guidance are updated.
  • cli/1734 (#2969)
    • A null agents field no longer shows up as an empty section.
    • ci-pr no longer prints "pull request #0".
  • cli/1735 (#2970)
    • --limit is checked before any request.
    • stack --json passes the server's response through.
    • An empty timeline page still shows whether the load was incomplete and the next-page token.
  • cli/1736 (#2971)
    • --mine --json now uses the same item shape as plain trail list --json.
    • Duplicates across regions keep the newest copy.
    • A region that fails is reported briefly, as status, code and request ID; an auth error from any region fails the command.
    • The docs no longer claim the CLI matches the web sidebar.

I updated each PR description to match. Before merging, keep in mind:

  • #2971 needs approval again. dipree had approved it, but that approval no longer counts after today's pushes.
  • #2967 and #2969 will conflict. Both edit the same lines in trail_working_context.go and project-trails-cli.md, so whichever merges second needs a small fix.
  • One flaky test. The checkpoint/remote package failed once and passed on rerun, twice today. None of these branches touch it.

can you look for new findings

2d ago·12m

I found 21 new findings. They came in one batch from a reviewer that looked at code older than my last fixes, so some described bugs already fixed. Status by change:

  • cli/1732: all six resolved.
    • Four were already fixed: the guard on ready/retarget, the --undo mismatch, the retarget base check, and the trail show hint.
    • Two were new. ready/retarget now reuse sendTrailPatch instead of a copy of it, and the struct comment no longer forces gofmt to realign nine unrelated fields.
  • cli/1734: all five resolved.
    • ci-pr now refuses an Entire-native repo before sending anything.
    • The rerun-review help states both --json shapes.
    • The dashboard uses the one shared "absent field" check instead of its own copy.
    • Both of its fallback paths are now tested.
    • One finding said project agent list returns 404 on gh/entireio. It works for me with both the branch build and the installed nightly, so I resolved it with that explanation and changed nothing.
  • cli/1736: fork finished; all five fixed, and the five per-push reviewers passed the new head.
    • A login error from a region no longer prints the raw response body.
    • Items outside the requested --status are dropped and that region is marked partial.
    • updatedAt never shows a zero date.
    • The debug logs are trimmed.
    • A misplaced doc comment is moved back.
  • cli/1733 and cli/1735: the forks have pushed fixes and are waiting on their re-reviews.

Because this reviewer posts after the per-push ones, I'll sweep all six changes again in about 20 minutes.

2d ago·1.8s

cli/1735 is done: its findings are fixed and resolved, and its latest head passed review. Still waiting on the cli/1733 fork and the full sweep in about 20 minutes.

2d ago·2.4s

cli/1733 is done too. Its three findings were already fixed in earlier commits and are resolved. It also got two follow-up fixes with tests: printed IDs are sanitized, and so is the "could not load replies" warning. The fork dismissed one finding: the claim that the list might omit discussion_id doesn't hold, since all 50 production findings it checked carry it. The final sweep of all six changes runs in about 20 minutes.

2d ago·3m

All six changes now have 0 open findings and 0 unresolved PR threads. CI is the remaining problem.

  • complexity-gate fails on every PR. The CI workflow now calls a complexity:gate task that only exists on newer main, and these branches were cut from an older one. I've merged current main into all six. On cli/1732 and cli/1734 that hit a conflict in one test; I kept both sides and the test passes.
  • test on #2968, #2970 and #2971 is a summary check that fails only because complexity-gate failed.
  • #3001 had a real test failure. TestControlPlaneJSONFlag_OnlyOnHonoringCommands lists every control-plane command that takes --json, and my four new project agent run commands weren't on it. That failure was in my local run too; I missed it because the noisy checkpoint/remote output pushed it out of the lines I read. So I was wrong earlier to say cli/1755 passed everything except checkpoint/remote. It's fixed now.
  • Entire Gates is the trail's own merge gate. It should clear once CI passes and the trail approvals are in.

The merges are local only for now. Each branch is going through build, lint, the new complexity gate, Windows vet and the CLI tests in the background, and will be pushed only if every step passes. The complexity gate matters here: it fails any function above complexity 30 that a branch added or made worse, and I haven't run it on these branches before.

2d ago·5m

I merged current main into all six branches and pushed them. Every branch now passes build, lint, the new complexity gate, Windows vet and the CLI tests locally.

  • cli/1736 needed a fix after the merge. main changed the trail object that trail list --json returns: updatedAt is gone, replaced by phase and lastActivityAt (commit fcb5808474). I updated --mine to fill those fields, so its items still have the same shape as the plain list.
  • cli/1755 had a real test failure, now fixed. The test that tracks which control-plane commands accept --json didn't include my four new run commands.

A watcher is waiting for CI and the reviewers on the new heads. It stops when CI finishes or after 30 minutes, then reports check results and open-finding counts.

The description is updated. Waiting on the cli/1737 PR to appear.

2d ago·32.3s

cli/1737 is built and up as PR #3002 (https://entire.com/gh/entireio/-/trails/2688/changes/cli/1737). It uses the image syntax from entire-api change 734.

  • entire trail attachment add <file> uploads a PNG, JPEG, GIF or WebP (up to 10 MiB). It prints the line that shows the image in the description: ![image](attachment:<id>).
    • The image type is read from the file's bytes, and anything else is refused before any request.
    • The upload goes to the server-provided upload URL without your login token, and only over HTTPS.
  • list shows the trail's attachments, each with its description line once uploaded.
  • remove <id> --force deletes one.
  • Round trip: the printed line matches what the server now returns when you read a description back. So reading it with trail show --json, editing, and writing it back with trail update --body keeps the images. The agent guidance says to keep those lines.
  • Not included: inserting the line into the description automatically, and downloading attachments. Both are easy to add if you want them.

Lint, the complexity gate, Windows vet and the tests pass. Against production I only ran list on trail 2688, which returned an empty list. I haven't uploaded anything to a real trail. If you want a live test, I can upload a tiny PNG to 2688 and remove it again, but that writes to the real trail, so I'm asking first.

Elsewhere since the last update

  • CI is now green on all six earlier PRs.
  • cli/1736 had one new finding: a 403 from a single region failed the whole --mine list. It now fails only on a 401, and a 403 marks that region as partial. Fixed and resolved.
  • The trail description now shows change 6 as unblocked.

What's left before merging

  • Entire Gates still fails on #2967–#2970 and #3001. That's the trail's own approval check: each change needs one approval from someone other than you. cli/1736 passes it because of dipree's approval.
  • A watcher reports the review and CI results for cli/1737 and cli/1736 in about 20 minutes.
2d ago·5m

cli/1737 (PR #3002) had two problems in its first round, and both are fixed and pushed:

  • CI failure. A project check requires every HTTP client to be built through httpclient.New, which enforces a shared HTTPS redirect policy. My upload client wasn't. The check lives in internal/, which I hadn't been testing locally; I run it now, and it passes.
  • One finding. The agent help didn't warn against trail attachment remove. It now says never to remove an attachment, or pass --force, unless the user asks for that attachment to be deleted. Resolved.

cli/1736 has no open findings. I'll report cli/1737's CI and re-review results in about 20 minutes.

2d ago·4m

PR #3002's CI is green now; the only check still pending is Entire Gates, which is waiting on approval.

The re-review raised one more finding. If trail attachment add failed after registering the upload, an unfinished attachment stayed on the trail, and each retry left another. Now, if any later step fails, the command deletes the attachment it registered. That covers the server's size limit, an expired upload link, a rejected upload, and a failed final step. The expired-link check is new. Tests cover the rejected-upload and expired-link cases. The fix is pushed and the finding is resolved.

Every other change on the trail (cli/1732–1736 and cli/1755) has 0 open findings. I'll report cli/1737's review of this push in about 20 minutes.

2d ago·4m

Another small finding on cli/1737: the trail attachment subcommands didn't have their own agent-help entries. Now list is marked read-only, and add and remove are marked task-driven. The unit tests pass. A quick manual look at the agent-help JSON came back empty, probably because I queried the wrong field, so I haven't confirmed the output by eye. It's pushed and the finding is resolved. I'll check the review of this push in about 20 minutes.

2d ago·5m

The next review of cli/1737 (trail attachment) found a problem with my last fix. The upload-link expiry check I added compared the server's expiry time with the local clock. If your clock runs ahead of the server's, it would reject a link that still works and then delete the new attachment.

I removed that check. Storage rejects a link that has really expired, and a rejected upload already deletes the attachment, so nothing is left behind. A test now confirms that a link which looks expired by the local clock is still tried. It's pushed, the finding is resolved, and the PR description is updated.

The other six changes are still at 0 open findings. I'll report cli/1737's next review in about 20 minutes.

2d ago·5m

The latest cli/1737 review raised one more edge case. The last step of an upload can fail even though the server already finished the attachment, and the cleanup would then have deleted a complete image that a description might already show. Now trail attachment add checks the attachment first after that kind of failure:

  • If the server finished it, it's kept and reported as uploaded.
  • If it's still unfinished, it's deleted.
  • If its state can't be read, it's left in place and the error names its ID.

It's tested, pushed and resolved.

I made a mistake while pushing that fix. My command piped lint through tail before && push, which hid lint's failure, so one commit that fails lint went to the remote. The next commit fixes the lint issue and passes. I check exit codes properly now, and saved this to memory so it doesn't happen again.

I'll report the review of the newest push in about 20 minutes.

Trail 2688 is in good shape: all seven changes have no open findings and no unresolved review threads, and CI passes on every PR.

The only failing check left is "Entire Gates", which is the trail's approval gate: each change needs one approval from someone other than you. #3001 and #3002 are still drafts, so marking them ready is your call.

Two things to know before merging:

  • #2967 and #2969 will conflict. Both add commands to the same list in trail_working_context.go and edit the same lines in project-trails-cli.md. Whichever merges second needs a small conflict fix.
  • Attachments haven't been tested with a real upload. The upload/remove path of trail attachment has only run against test servers. Against production I only listed attachments, which returned an empty list. If you want, I can upload a tiny PNG to trail 2688 and remove it again, but that writes to the real trail, so I'll wait for your OK.

This session is being continued from a previous conversation that ran out of context. The summary below covers the earlier portion of the conversation.

<system-reminder> <tools-used-before-summary>Agent, AskUserQuestion, Bash, Edit, Read, ToolSearch, Write</tools-used-before-summary> </system-reminder> Summary: 1. Primary Request and Intent: - The work is trail 2688, "Close CLI trail command gaps" (https://entire.com/gh/entireio/-/trails/2688). It has independent changes, one per gap, each with a draft PR. - User requests in order: - Confirm that all the PRs are under one trail. - Check every PR for comments and every trail for findings. - Nothing should be called runners anymore. - Re-design the split between `project agent` and the trail commands. After a double-check, the user approved "yeah do it". - "yeah we need to move it to agents, but ignore that for now. It's still fine to drop": keep runner commands removed; migrating the cli repo off `.entire/runners` is out of scope for now. - "can you go through all other open findings and address them". - "can you look for new findings". - Notified that entire-api change 734 merged (https://entire.com/et/entirehq/-/trails/1492/changes/entire-api/734), which unblocked cli/1737 (attachments). I implemented it.
  1. Key Technical Concepts:

    • Entire trails: project trails with changes. Findings come from five per-push reviewers plus a separate reviewer actor (01KT3YCW9MXS) that posts later.
    • Entire Gates check: an approvals gate needing 1 non-self approval (allow_self_approval: false).
    • Project agents replaced runners (#2946):
      • Change detail carries an agents field next to a legacy runners field.
      • POST /{host}/{project}/agents/{id}/runs takes {target:{trail_id, change_id}} and an Idempotency-Key.
      • /{host}/{project}/runs: list (agent_id, status, per_page, cursor), get, /cancel, /retry.
      • POST /repos/{repo_id}/trails/{n}/review-rerun reruns every reviewer.
    • trailChangeWriteCommands: commands that refuse to guess on a trail with several open changes.
    • Project trail attachments live at /{host}/{project}/trails/{trail}/attachments:
      • Upload intent: {filename, content_type, width, height} plus an Idempotency-Key. The response is {id, upload{url, expires_at, max_bytes}}.
      • PUT the bytes to the presigned URL, then POST /complete.
      • GET lists {attachments:[...]}; DELETE removes one.
      • Markdown reference ![alt](attachment:<ULID>) on its own line. Inline types are png, jpeg, gif and webp. A read renders it back as ![image](attachment:<ULID>).
    • Shadow PRs auto-created by Entire must keep <!-- entire-shadow-pr --> at the end, and the entire-trail-link-start/end block at the top.
    • CI:
      • complexity-gate runs mise run complexity:gate and fails functions over cognitive complexity 30 that are new or worsened.
      • TestHTTPClientsUseSecureConstructor requires httpclient.New.
      • TestControlPlaneJSONFlag_OnlyOnHonoringCommands lists the control-plane commands that take --json.
    • api.RawJSONAbsent (exported) tests for a missing or null raw field.
    • On main, api.ProjectTrail dropped UpdatedAt and added Phase and LastActivityAt (json:"lastActivityAt,omitzero").
  2. Files and Code Sections (by change):

    cli/1732 — branch soph/trail-update-change-fields, PR #2967, main worktree /Users/soph/.herdr/worktrees/cli/worktree-lucky-valley-5a7c

    • trailChangeWriteCommands now includes "ready" and "retarget", with a test loop in TestWorkingTrailWriteListsChangesInsteadOfGuessing.
    • trail_change_update_cmd.go:
      • Refuses merged or closed work: status == "merged" || status == "closed" gives "only open trail work can be changed".
      • ready --undo errors when the response still reports ready.
      • retarget errors when the returned base differs. When the response has no base it prints "did not report its base".
      • The unconfirmed-readiness message points at updated.URL, not trail show.
      • patchWorkingTrailChange reuses sendTrailPatch, which now returns (*api.TrailResource, error).
    • api/trail_types.go: ReadyForReview *bool ... // nil when the server omits it (trailing comment).
    • docs/architecture/project-trails-cli.md: names ready and retarget.
    • Main merged in; the conflict was resolved by keeping main's openers/shared asserts before my loop.

    cli/1733 — soph/trail-finding-replies, PR #2968 (fork did this)

    • delete-reply confirms, or requires --force, via the shared confirmTrailMessageDelete.
    • IDs are validated (empty, ., .., slash) before any request.
    • Printed IDs are sanitized; edit-reply and delete-reply have Long help.
    • Classified task-driven, with agent guidance.
    • One finding was dismissed: discussion_id is always present.

    cli/1734 — soph/trail-change-actions, PR #2969, worktree .../trail-1734-soph-trail-change-actions

    • Removed trail runner. Added newTrailRerunReviewCmd:
      • trail rerun-review [<trail>] [--agent <ULID>] [--json].
      • Without --agent: POST /review-rerun.
      • With --agent: runTrailAgentReview posts to /api/v1/{host}/{project}/agents/{id}/runs via t.Client.CreateProjectConfig, body api.AgentRunRequest{Target{TrailID: Parent.ID, ChangeID: Work.ID}}.
      • Needs a project trail.
      • Help names both --json shapes.
    • update-branch and ci-pr take --json.
    • ci-pr:
      • Refuses nativeCloneForge ("ci-pr only applies to GitHub-backed trails").
      • Prints "did not report its number" when prNumber <= 0.
    • trailChangeWriteCommands adds update-branch, ci-pr and rerun-review.
    • trail_repo_id_path.go: shared trailRepoIDNumberPath, moved out of the merge command, plus trailRepoIDPath. It is identical in 1735.
    • trail_change_agents.go:
      • fetchTrailChangeAgents uses work.Agents, or GETs /api/v1/trails/<id> and warns on failure.
      • printTrailChangeAgents(w, raw) error prints a table (AGENT, READING, TREND, STATUS, HEAD, RUN), "Agents: no project agent is on this change", or "Agents: unreadable".
      • Uses api.RawJSONAbsent.
    • The finding dashboard JSON adds agents; printTrailReviewDashboard returns error.
    • api/trail_action_types.go: TrailAgent, DecodeAgents, AgentRunRequest, AgentRun, and the response types.
    • README and the watch help no longer say "runner".

    cli/1735 — soph/trail-read-surfaces, PR #2970 (fork)

    • --limit is validated early.
    • stack, timeline and sessions --json print the raw server response.
    • startedAt is printed as the server's string.
    • An unreadable timeline item is tolerated; an empty page still reports incompleteness and the next-page token.

    cli/1736 — soph/trail-list-mine, PR #2971 (fork, plus my fixes)

    • JSON items have the same shape as the plain list (myProjectTrail{api.ProjectTrail; metadataUpdatedAt time.Time}).
    • Newest copy wins, ties broken by ID.
    • Status mismatches and unreadable items mark the region partial.
    • partial holds status, code and request ID only.
    • Only a 401 or an unauthenticated client fails the list; a 403 marks its region partial (isAuthFailure).
    • defaultClusterByJurisdiction lives in cell_fanout.go.
    • api-routing.md updated.
    • After the main merge, it adapted to ProjectTrail (Phase, LastActivityAt; no updatedAt).
    • dipree's earlier approval no longer counts after the pushes; Entire Gates passes on it now.

    cli/1755 — soph/project-agent-runs, PR #3001 (draft)

    • project_agent_run.go: newProjectAgentRunCmd with list (--agent, --status, --limit 1–100, --cursor), show, cancel, retry (Idempotency-Key via CreateProjectConfig). IDs must be ULIDs; --json is raw.
    • api/project_agent_runs.go.
    • corecmd_json_flag_test.go adds the four commands.
    • Docs and README updated.

    cli/1737 — soph/trail-attachments, PR #3002 (draft), worktree .../trail-1737-soph-trail-attachments

    • project_trail_attachment_cmd.go, newProjectTrailAttachmentCmd, registered in project mode next to newProjectTrailCommentCmd():
      • add <file> checks the file is regular, at most 10 MiB, and non-empty. It detects the type with http.DetectContentType, allowing png, jpeg, gif and webp. Dimensions come from image.DecodeConfig.
      • Flow: register with Idempotency-Key → putTrailAttachmentBytes, using trailAttachmentUploadClient = httpclient.New(httpclient.Options{Timeout: 5*time.Minute}), HTTPS only except isLoopbackHost (reused from plugin_fetch.go), no auth header → /complete.
      • Failure handling: a fail() closure deletes the attachment after a failure following registration.
      • If /complete fails, trailAttachmentReady reads the list: a ready attachment is kept and returned as success; one still not ready is deleted; if the read fails, it is left in place.
      • The client-side expiry check was removed.
      • Prints ![image](attachment:<id>); --json gives {attachment, markdown}.
      • list shows a table with a reference for ready inline images.
      • remove <ULID> --force deletes.
    • api/project_trail_attachments.go: the attachment types.
    • Classification:
      • "trail attachment" TaskDriven, "trail attachment list" ReadOnly, "trail attachment add" and "trail attachment remove" TaskDriven.
      • Guidance tells agents to keep existing attachment lines, and to never run remove or pass --force unless the user asks.
    • README and project-trails-cli.md updated.
    • Tests in project_trail_attachment_cmd_test.go, with a writeTestPNG(t) helper (3×2 shot.png).

    Scratchpad: /private/tmp/claude-501/-Users-soph--herdr-worktrees-cli-worktree-lucky-valley-5a7c/7a05dbbc-f75a-4438-89be-dd9e4d87c6b9/scratchpad

    • trail-body.md: trail description, updated with changes 3, 6 and 8 and the out-of-scope runners migration.
    • pr-1734.md, pr-1755.md, pr-1755-full.md, pr-1737.md, body-*.md.
    • Binaries entire-1734, entire-1755, entire-1737.

    Memory written:

    • trail-write-gotchas.md gained a paragraph on the shadow-PR marker.
    • New pipe-tail-masks-check-exit.md, indexed in MEMORY.md.
  3. Errors and fixes:

    • I reintroduced runner naming in 1734. The user flagged it; reworked to agents.
    • I dropped the entire-shadow-pr marker on five PR bodies. Restored it and saved a memory.
    • I mis-reported cli/1755 tests as passing. TestControlPlaneJSONFlag_OnlyOnHonoringCommands actually failed, hidden by noisy output. Fixed and admitted to the user.
    • complexity-gate failed because the branches predated the task. Merged main.
    • The 1736 build broke after the merge because ProjectTrail.UpdatedAt was removed. Adapted the code.
    • TestHTTPClientsUseSecureConstructor failed. Switched to httpclient.New.
    • Duplicate isLoopbackHost. Reused the existing one.
    • Gofmt alignment, revive and unparam lint issues. Fixed each.
    • lint | tail -1 && push pushed a lint-failing commit. Fixed it with follow-up commits and saved a memory: check $? or use pipefail.
    • Test fixtures used invalid ULIDs containing U. Fixed.
  4. Problem Solving:

    • The split decided with the user:
      • entire project agent covers the agents and their runs across trails.
      • entire trail covers what the agents did on one change: readings in the trail finding dashboard and rerun-review.
      • There is no trail agent group.
    • The cli repo still runs reviews from .entire/runners/*.json. The project agent "Slop" doesn't select the cli repo. This is out of scope per the user.
    • Final state:
      • All seven changes (1732–1737, 1755) have 0 open findings and 0 unresolved PR threads.
      • CI is green except Entire Gates: approvals gate failing on #2967–#2970, pending on #3001 and #3002; it passes on #2971.
      • #3001 and #3002 are drafts.
  5. All user messages:

    • "can you check them all for comments on the PR and trail findings"
    • "nothing should be called runners anymore, there is still something?"
    • "PR #2946 should have addressed this"
    • "yes"
    • "or wait... hmm what would trail agent list give me?"
    • "I think we need to make sure the separation between entire project agent and entire trail agent makes sense, can we double check this?"
    • "yeah do it"
    • "yeah we need to move it to agents, but ignore that for now. It's still fine to drop"
    • "can you go through all other open findings and address them"
    • "can you look for new findings"
    • "https://entire.com/et/entirehq/-/trails/1492/changes/entire-api/734 merged now"

Standing constraints from earlier context, CLAUDE.md and memory:

    • Never hard-wrap prose in PR, issue or markdown bodies.
    • Don't post PR, issue or trail comments unless asked.
    • Resolve fixed findings silently with -m.
    • Run mise run lint (checking the real exit code) before push; run GOOS=windows go vet.
    • Check trail findings after every push.
    • Don't run real-agent E2E tests.
    • Leave enable, disable, clean and auth to the user.
    • Don't git stash -u.
    • No branch deletion of soph/repo-trail-settings without permission.
    • Don't trigger paid runs (rerun-review, ci-pr) live, and don't upload to the real trail without asking.
    • Keep <!-- entire-shadow-pr --> and the trail-link block in PR bodies.
  6. Pending Tasks:

    • None explicitly outstanding. Offered and not yet answered: a live upload test of trail attachment add on trail 2688, then removing the attachment.
    • Approvals for Entire Gates are the user's or reviewers'.
    • Trail description item 8 lacks "PR #3001" and item 6 lacks "PR #3002": a minor optional update.
    • Migrating the cli repo from .entire/runners to project agents is deferred per the user.
  7. Current Work: I had just run a final sweep. All changes cli/1732–1737 and cli/1755 show open=0 findings. PR check results:

The latest cli/1737 head is 3fa0922d38 ("Simplify the attachment tests' PNG helper"), after 8af96fde53 ("Keep an attachment the server finished when completion fails").

  8. Optional Next Step: Report the final status to the user:

    • All findings clear across the 7 changes; CI green.
    • Entire Gates is waiting on approvals from someone other than the user.
    • #3001 and #3002 are still drafts (marking them ready is the user's call).
    • The offer of a live upload test still stands.

No further code work unless the user asks.

ok, I got approval for a subset of changes, any suggestions of merge order or doesn't matter?

yesterday·43.0s

Order hardly matters, because each of the four approved PRs conflicts with each of the others. What does matter is what happens to their approvals after each merge.

Approved and clean right now: #2967, #2968, #2969, #2970. #2971 still needs a GitHub review, and #3001 and #3002 are drafts.

Conflicts: I test-merged every pair of branches. All four approved PRs add entries next to each other in cmd/entire/cli/agent_help_cmd.go, so once one merges, each of the other three conflicts with main. Most of these are trivial: keep both lists of entries. The one real conflict is between #2967 and #2969, which also clash in:

  • trail_cmd.go
  • trail_working_context.go and its test
  • project-trails-cli.md

The real cost is approvals. Fixing a conflict means pushing to the branch, and earlier in this trail a push made dipree's Entire Gates approval stop counting (on #2971). So only the first PR you merge keeps its approval; after that, each of the others will likely need a fresh one.

Suggested order:

  1. #2969 (change actions) first. It's the largest and has the most conflicts, so the smaller PRs adapt to it instead of the other way round.
  2. #2967 (ready/retarget) next. I'd fix the real conflict with #2969 right after step 1 so its re-approval can start.
  3. #2970 (read surfaces), then #2968 (finding replies). Each only needs the trivial agent_help_cmd.go fix, plus trail_cmd.go for #2970.

You could also merge #2969 and then ask for all three re-approvals together. I'd bring all three up to date with main in one go, and the reviewer approves them in one sitting.

Tell me once #2969 is merged and I'll merge main into the others, fix the conflicts, run lint and tests, push, and recheck findings.

#3002 (attachments) conflicts with #2967 in README.md and with all four approved PRs in agent_help_cmd.go. It's a draft, so I'll update it after the others land.

2969 is merged

yesterday·44.1s

I haven't touched anything, because #2969 doesn't look merged from here.

  • gh pr view 2969 says OPEN, with no merge commit, no auto-merge queued, approved, and mergeStateStatus: CLEAN.
  • I fetched main a moment ago. Its tip is 9dcc30a113 ("Merge pull request #3004 …project-create-cell"), and none of #2969's commits are in it.

Possible reasons:

  • You merged it through the trail on entire.com, and that merge hasn't reached GitHub yet.
  • The merge button didn't go through, for example a ruleset or a check blocked it.
  • You merged a different PR.

Let me know once it's on GitHub, or if you meant a different PR, and I'll update #2967, #2970 and #2968 then.

On my side, git fetch over SSH fails in this session ("Permission denied (publickey)"). I fetched main over HTTPS with gh's credentials instead, so I can still update the branches. Pushing may hit the same SSH problem; if it does, I'll push over HTTPS the same way.

now it merged

yesterday·16m

With #2969 merged, I've brought #2967, #2970 and #2968 up to date with main and pushed them. As expected, the pushes cleared all three approvals, so each needs a fresh one.

  • #2967 (ready/retarget): I kept both sides of each conflict: all five commands are in the classification table, trail_cmd.go, the list of commands that refuse to guess between open changes, and project-trails-cli.md. The existing test that checks those commands ask you to pick a change now covers all five. CI passes and it has no open findings.
  • #2970 (read surfaces): The conflict fix was trivial. A new low-severity finding came in, and it was valid. If the server sent one session or stack entry the CLI couldn't read, trail sessions and trail stack failed outright. Now that entry prints as "(unreadable item; see --json)" and the rest still print, the same as timeline. The fix and its tests are in b417ee2411, and I've resolved the finding.
  • #2968 (finding replies): Only the trivial conflict in the classification table.

On all three, lint, the Windows vet and the unit tests pass, plus the complexity gate on #2970. CI on #2970 and #2968 is still running. I'm watching it in the background and will check findings again when it finishes.

#2971 and #3001 merge into main without conflicts. #3002 conflicts with #2967 in README.md and with the others in agent_help_cmd.go. As a draft, I'll update it once these three land.

what's the merge order now is there also a risk of conflict

yesterday·8m

You can now merge them in any order with no conflicts. That covers #2967, #2970, #2968, #2971 and #3001; #3002 is the exception, below.

Why the conflicts were there: after the #2969 merge, the three updated PRs still conflicted with each other. All three added their entries at the same spot in the agent_help_cmd.go table, and #2967 and #2970 also added a line at the same spot in trail_cmd.go. Fixing those after each merge would have meant another push, and so another round of approvals.

What I changed: I moved #2970's and #2968's new lines so each PR adds its entries at a different spot, and pushed both branches. Nothing else changed. #2967 already sat apart from the other two.

How I checked it:

  • I merged all five PRs into main in every possible order (120 orders), and every one merged cleanly.
  • Main with all five merged in builds, and the unit tests in cmd/entire pass.
  • Lint passes on both moved branches.

Approvals are unaffected: #2967, #2970 and #2968 already needed fresh ones, so one round covers them. #2971 still needs a review and #3001 is a draft.

Exception: #3002 (attachments) still conflicts with main in agent_help_cmd.go, and with #2967 in README.md. It's a draft, so I'll update it after the others land.

CI on the two new pushes is still running. I'll report when it finishes, along with any new findings.

two got findings now, can you check

yesterday·9m

I fixed both findings, pushed the fixes and resolved the findings. The five PRs still merge into main in any order without conflicts.

#2968 (cli/1733), finding replies: reply, edit-reply and delete-reply read the finding from the list of findings and take its reply-thread ID from there. If the list leaves that ID out, they wrongly said "has no reply thread", while finding show fetches the full finding.

  • I couldn't confirm against the live API whether the list ever omits the ID, because entire api can't reach that route. The fix is cheap either way, so I made it.
  • When the listed finding has no thread ID, the commands now read the full finding the way finding show does, and only report "no reply thread" if that has none either.
  • Fixed in 9f320dd047, with a test that fails without the fix.

#2970 (cli/1735), read surfaces: a null entry from the server printed as a blank row in timeline and sessions, and as #0 in stack, because Go decodes null without an error. Any entry that isn't a JSON object now prints as "(unreadable item; see --json)". Fixed in 3806956e93, with all three tests failing without the fix.

Lint, the Windows vet, the unit tests and the complexity gate pass on both branches. CI and the reviewers are running on the new pushes; I'll report when they finish. #2967 has no open findings.

yesterday·5.6s

CI passes on #2968 and #2970, and no new findings came in. #2967 (cli/1732), #2968 (cli/1733) and #2970 (cli/1735) all have no open findings.

All three are ready to merge once they're approved again. Any order works, along with #2971 and #3001. #3002 is the only one I still need to update, after the others land.

yesterday·2.2s

That was the earlier watcher, from the push before these fixes, so its result is already out of date. The latest check is still the current state: CI passes and #2967, #2968 and #2970 have no open findings.

ok, merged, can you check the state of the open ones

yesterday·25m

#2967, #2968 and #2970 are on main. The three open PRs now each merge cleanly into main and into each other, so any order works. Each needs one approval from someone other than you.

PRChangeState
#2971trail list --mineNot touched this round; builds and passes tests merged onto the new main. No findings, no open threads.
#3001project agent runPushed 1b9c860767. Out of draft. Two fixes, below.
#3002trail attachmentPushed 87d5ccc086. Out of draft. Updated with main and two fixes, below.

#3001 (project agent run):

  • Copilot comment: IDs starting with 8–Z passed the CLI's local ULID check, though a real ULID always starts with 0–7. I fixed this in the shared looksLikeULID, so all its callers now refuse such IDs locally instead of sending them to the server.
  • Lint failure: after the earlier merges, the "AGENT" column header appeared in three tables, which lint rejects. It's now one constant, colHeaderAgent.

#3002 (trail attachment):

  • Conflicts with main: fixed in README.md and agent_help_cmd.go.
  • Copilot comment, cleanup could hang: after a failed upload, the cleanup request and the readiness check had no timeout, so an unresponsive server could hang the command. Both now give up after 30 seconds, and the attachment is still kept if its state can't be read. I didn't add a test for the timeout, since one would have to wait out the full 30 seconds.
  • Copilot comment, Windows test: the missing-file test matched Unix error text and would fail on Windows. It now checks for os.ErrNotExist.

I resolved the three Copilot threads. Lint, the Windows vet and the unit tests pass on #3001 and #3002, and none of the three changes has open findings. CI and the reviewers are running on the new pushes; I'll report what comes back.

yesterday

with the work we have done, is there a way to add custom trail agents?

yesterday·28.5s

No. Neither the work on this trail nor main lets you create a custom agent from the CLI, though the server already supports it.

What the CLI does today:

  • entire project agent add only adds Entire's presets (list --presets shows them), or extends a preset to another repository.
  • From this trail, trail rerun-review --agent <id> and project agent run list|show|cancel|retry act on agents that already exist. None of it creates or edits one.

What the API supports:

  • The CLI's own API types (cmd/entire/cli/api/project_agents.go:98) describe the server's create body for a custom agent: no preset, plus a name, description, harness, model, reasoning effort, timeout, instructions, signal, repositories, triggers and environment.
  • Sending a preset agent back without its preset turns it into a customized agent under the same ID.
  • project agent list already labels such agents "custom", so the CLI can show them but has no command to make one.
  • The billing catch: a custom agent only runs once the project's payer is enrolled in billing. Presets run on free credit.

Ways to get one today:

  1. The web UI. I haven't checked whether it creates custom agents, but it's the obvious place.
  2. A raw API call: POST that body to /api/v1/gh/entireio/agents with an Idempotency-Key. I haven't tried it, and entire api may not pick the project's cell for that route, so it may not work as-is.

If you want it in the CLI, I'd add entire project agent create:

  • Required: a name, instructions (--instructions-file), the signal type and harness.
  • Optional: model, reasoning effort, timeout, triggers (--branch, --path, ready-for-review only or every push), environment and --disabled.
  • It would review the current repository by default, and also accept the full definition as --file agent.json.
  • A matching project agent edit would cover customizing a preset.
  • It would also give you a way to move this repo's reviews off .entire/runners, the migration you deferred.

It could be a new change on trail 2688 or its own trail; which do you want?

can you check if there is an open pr/trail for this already

yesterday·45.6s

There's no open PR or trail that adds a CLI command for custom agents. The docs repo, though, already documents how to create one with entire api.

CLI repo: no open PR or branch creates or edits project agents.

  • #2948 (draft, trail 2666) only deletes this repo's .entire/runners/*.json files.
  • #2613 is an old draft about monitors and runners in trail show.
  • The only other open agent PR is our #3001.
  • Trails 2667, 2668 and 2672 ("Remove file-based runners") are about the same runner-file cleanup, not about creating agents.

Docs repo: this is where custom agents are covered, through entire api rather than a dedicated command:

TrailDocs PRStateContent
2704docs/164mergedManaging project agents with entire api: prerequisites, ID lookup, presets and models, creating, updating, archiving, runs, results and findings
2736docs/169mergedCopy-paste agent prompts for creating a preset or custom agent, including updates that send the agent's ETag (rejected if it changed meanwhile) and a retry-safe idempotency key
2705docs/165openSays custom agents need a payment method on the billing account
2738docs/170openPath filters for monorepos, with UI setup steps, so the web UI can configure agents too
2642docs/154openWho can manage agents: org owners for GitHub org projects, anyone with write access for Entire projects

Server: open work in et/entirehq that touches custom agents:

  • Trail 1555 makes free trial credit pay only for preset agents.
  • Trail 1523 refuses agent runs until billing is set up.

So a custom agent can be created today through the web UI or the documented entire api calls. A dedicated entire project agent create command would be new work and wouldn't duplicate anything in flight. If we build it, the merged docs from trail 2704 give the exact request shapes, and the docs should then point to the command instead of raw entire api calls.

ok, let's do another branch then adding the create command

yesterday·10m

entire project agent create is built on branch soph/project-agent-create and open as draft PR #3010. It's change cli/1761, the ninth change on trail 2688: https://entire.com/gh/entireio/-/trails/2688/changes/cli/1761. Unit tests, lint, the Windows vet and the complexity gate pass. It hasn't been run against the live API, so creating a real agent is still unproven.

  • What you set: --name, --description, --harness (claude or codex), --model, --reasoning-effort, --timeout (default 10 minutes, at most 30), --signal (boolean, percent or size) and --polarity. The instructions come from --instructions or --instructions-file (- reads standard input).
  • When it runs:
    • --when ready is the default and runs it on pushes once the change is ready for review.
    • always runs on every push, and not_ready only before the change is ready.
    • manual gives it no push trigger, so it only runs when you ask.
    • --branch and --path limit push runs to matching branches and changed paths.
    • --disabled saves it without running on pushes.
  • Where it runs: it reviews the current repository, in the same environment add would pick; --environment chooses another.
  • Validation: a bad flag fails before the CLI contacts Entire. The limits match what entire-api accepts. Model names are the exception: the server checks those, since it knows which models each harness offers.
  • Billing: after creating, the command reminds you that a custom agent only runs once the project's billing is set up.

Decision for you: create has no agent-help entry of its own, so it inherits "user-owned" from project and coding agents won't run it unasked. That seems right for a command that spends the project's money; the PR asks the reviewer to confirm.

Not included: editing or archiving an agent, and having one agent review several repositories.

I also updated the trail description: it now lists change 9, adds the PR numbers that were missing from changes 6 and 8, and marks changes 1–4 as merged.

CI and the reviewers are running on #3010; I'll report what they find.

yesterday·9m

Both fixes pass their tests. Next I'll run the full checks on #3010 and #3001 one at a time, then commit, push and resolve both findings.
