Phase 9 prompt — Complete release verification and migrate documentation

Implement only Phase 9 of the Unfinished Business roadmap. This is the release-quality gate: reconcile implementation and documentation, run the complete verification matrix, archive superseded material safely, and prepare an evidence-backed handoff. Do not add substantial new features during this phase.

Prerequisite

Verify Phases 0–8 are either complete or explicitly scoped out by an approved decision. A missing MUST behavior is a blocker, not documentation work to hide.

Outcome

The repository has one coherent product story, canonical and accurate setup/architecture/operations documentation, tested local and hosted-demo paths, a reviewable private-hosted procedure, complete evidence, and no unidentified worktree changes.

Reconcile implementation first

  • Inspect repository instructions, branch/HEAD, full worktree status, recent phase commits/handoffs, manifests, generated assets, source, tests, deployment configuration, and every active document.
  • Build a requirements-to-evidence matrix for Maker reliability, OpenCode onboarding/controls, navigation, landing/theme, recommendations, modes, demo, security, accessibility, and documentation.
  • Classify every item as verified, failed, unavailable, deferred by approved decision, or blocked. Do not convert missing proof into a pass.
  • Fix release-blocking defects and documentation mismatches only. Route material new features back to the relevant phase.

Full verification matrix

Run and record:

  • clean dependency install where safe and reproducible;
  • typecheck, full unit/integration tests, production build, and dependency audit;
  • state migration from supported prior schema fixtures;
  • Maker queue/events/reconnect/restart/interrupt/unknown-outcome matrix;
  • OpenCode authentication, discovery, unavailable model/provider, permissions, and session controls using deterministic tests plus an authorized live smoke test when available;
  • local fresh setup and main journey;
  • hosted demo journey with proof of no inference/repository mutation;
  • static Render/private-host validation and live deployment only if separately authorized;
  • four-stage navigation and approval-gate regression;
  • deterministic demo and reset isolation;
  • recommendation policy fixtures and source freshness;
  • keyboard, focus, reduced motion, contrast, text zoom, narrow/wide layout, overflow, and relevant screen-reader semantics;
  • security, redaction, retention, backup, corruption, SSRF/path, origin, and rate-limit tests;
  • bundle/asset performance budgets;
  • Sentry release/source-map/trace checks only in environments with authorized credentials.

Capture command, revision, environment, result, and limitation. Do not publish secrets, private transcripts, or unrestricted local paths in evidence.

Documentation requirements and migration

Make these canonical and accurate:

  • README.md
  • docs/PRODUCT_BRIEF.md
  • docs/ARCHITECTURE.md
  • docs/IMPLEMENTATION_PLAN.md
  • docs/OPENCODE_INTEGRATION.md
  • docs/LOCAL_SETUP.md
  • docs/HOSTED_DEPLOYMENT.md
  • docs/TOOL_CATALOG.md
  • docs/UX_AND_VISUAL_SYSTEM.md
  • docs/OPERATIONS_AND_RECOVERY.md
  • docs/DEMO_AND_SUBMISSION.md
  • docs/DECISIONS.md
  • docs/CHANGELOG.md

Then:

  • Compare legacy documents against canonical content line by line for unique facts and provenance.
  • Move genuinely superseded documents into docs/history/ using Git-aware moves when possible.
  • Add a short superseded notice and pointer where stable incoming links may still matter.
  • Do not archive the four runtime stage prompts. If they are renamed to clearer names, update loaders, tests, links, provenance, and migration notes atomically:
    • ORACLE_PRODUCT_DISCOVERY.md
    • ARCHITECT_ENGINEERING_PLAN.md
    • MAKER_BUILD_AND_VERIFY.md
    • WITNESS_DEMO_AND_SUBMISSION.md
  • Keep this implementation prompt pack separate from runtime prompt discovery.
  • Remove obsolete active claims, duplicated setup steps, stale model constants, and dead links.
  • Add document status/owner/last-verified metadata where it improves maintenance.
  • Ensure every user-visible behavior has a setup, operation, recovery, or limitation reference.

Release and submission handoff

  • Prepare a concise release note from the changelog.
  • Create an evidence index linking screenshots, demo script, test reports, architecture diagram, OpenCode proof, and selected partner proof.
  • Verify challenge/category claims against actual meaningful usage. Do not claim a partner category for installation alone.
  • Keep publication, submission, deployment, domain registration, credit claiming, account changes, and public transcript sharing pending unless explicitly authorized.
  • Record known limitations and post-release work, especially shared multi-user hosting and remote browser-to-local pairing.

Acceptance

  • All MUST requirements have current evidence or the release is explicitly blocked.
  • Canonical docs match implemented routes, schemas, environment variables, versions, modes, and UI terminology.
  • Legacy material is preserved under history or deliberately retained with an ownership note; no unique user decision is lost.
  • Runtime prompts and implementation prompts cannot be confused by loaders or users.
  • Local setup is reproducible; hosted demo is safe and truthful; private hosting steps are reviewable.
  • No secrets/private traces are in tracked files or public evidence.
  • Full tests/build pass and the worktree contains no unidentified changes.

Finish with the required phase handoff. Report BUILD_COMPLETE — READY_FOR_FINAL_REVIEW only when every release criterion is actually satisfied. Do not deploy, publish, push, or submit without separate explicit authorization.

I found the release candidate split across two completed lines: origin/main has the guided interface, onboarding, and deterministic demo, while origin/phase-8-hardening has the security/persistence hardening. I'm integrating both before running the Phase 9 gate; neither line alone satisfies the acceptance criteria.
